The A3 method is a structured problem-solving and communication approach associated with Toyota. The name comes from the traditional practice of summarizing the problem, analysis, countermeasures and follow-up on a single A3-size sheet. The value is not the paper size; it is the disciplined thinking process.
Typical A3 Problem-Solving Flow
- Background: explain why the problem matters.
- Current condition: describe what is actually happening using facts and data.
- Target condition: define the measurable outcome required.
- Root-cause analysis: identify why the gap exists.
- Countermeasures: select actions that address the causes, not only the symptoms.
- Implementation plan: assign owner, timing and milestones.
- Follow-up: verify results and standardize or adjust the solution.
Supply-Chain Example
Problem: only 82% of purchase orders are issued within two working days of approved requisition.
| A3 section | Example |
|---|---|
| Current condition | Average PR-to-PO time is 4.6 days; 60% of delays occur while waiting for buyer assignment |
| Target | 95% issued within two working days |
| Root cause | Manual routing and no workload visibility |
| Countermeasure | Automatic category routing plus daily unassigned-PR queue |
| Follow-up | Track cycle time weekly for eight weeks |
A3 Is Not Just a Reporting Template
A weak A3 is filled in after the solution is already chosen. A strong A3 forces the team to understand the current condition and cause before deciding on countermeasures. It should make the logic visible enough that another person can challenge the assumptions.

Interview Question
Question: What is the difference between a corrective action list and an A3?
Answer: A corrective-action list says what will be done. An A3 explains the problem, current condition, target, cause, countermeasure logic, implementation and verification so the actions can be traced back to evidence.
