ABC vs VED/VEN Analysis: Inventory Classification, Examples & When to Use Each

ABC and VED/VEN analysis classify inventory for different reasons. ABC analysis prioritizes items by annual consumption value or expenditure, while VED/VEN analysis prioritizes items by operational or clinical criticality. Used together, they help decide where the organization should focus financial control, service protection and management attention.

What Is ABC Analysis?

ABC analysis ranks inventory using annual consumption value:

Annual Consumption Value = Annual Quantity Consumed × Unit Cost

Items are sorted from highest to lowest annual value and divided into management classes. WHO guidance gives a typical healthcare pattern in which A items may represent roughly 10–20% of items but 75–80% of expenditure, while C items may represent most item lines but only a small share of expenditure. These percentages are examples, not universal thresholds.

The motor has the lowest physical usage but the highest annual consumption value. This demonstrates why ABC should not be confused with movement frequency: an expensive slow-moving item can still be an A item.

Typical ABC Management Approach

  • A items: tight forecasting, approval and inventory control; frequent review; accurate records.
  • B items: moderate review and control.
  • C items: simpler controls may be economical, provided operational criticality is considered separately.

What Is VED Analysis?

VED classifies items by the consequence of not having them available:

  • Vital: shortage could stop a critical operation, create significant safety/compliance exposure or cause severe service failure.
  • Essential: shortage causes meaningful operational disruption, but temporary alternatives or workarounds may exist.
  • Desirable: shortage has relatively limited immediate operational consequence.

In healthcare and medicines management, the related term VEN—Vital, Essential, Non-essential—is commonly used. WHO guidance combines ABC and VEN because expenditure and criticality answer different management questions.

Why ABC Alone Can Be Dangerous

A C-class item can be financially insignificant but operationally vital. For example, a low-cost fuse, seal or specialized connector might cost only a few dinars annually but stop a production line if unavailable. Treating it as “low importance” because it is C-class would be a classification error.

Combining ABC and Criticality

The matrix does not prescribe a universal stocking policy. It helps expose items that require different management treatment—for example, a C-Vital spare versus an A-Desirable item with large working-capital exposure.

Where the Pareto Principle Fits

The Pareto principle describes situations where a relatively small proportion of causes accounts for a large proportion of impact. ABC analysis often shows a Pareto-like concentration, but the 80/20 split is not a rule that every inventory must follow. Use the actual cumulative-value data rather than forcing inventory into an exact 80/20 distribution.

How to Perform ABC Analysis

  1. Choose a consistent analysis period, commonly 12 months.
  2. Extract item quantity consumed or purchased and unit cost.
  3. Calculate annual consumption value for every item.
  4. Sort items from highest to lowest value.
  5. Calculate cumulative value percentage and cumulative item percentage.
  6. Define A/B/C thresholds appropriate to the business.
  7. Review classification with criticality, lead time, shelf life and supply risk before setting policy.

Common Mistakes

  • Classifying ABC from unit price alone rather than annual consumption value.
  • Calling A items “most critical” without a criticality assessment.
  • Assuming C items can safely stock out.
  • Using sales frequency as the sole ABC basis.
  • Forcing every dataset into an exact 80/20 split.
  • Never reviewing classifications after prices, demand or operations change.

Interview Question: ABC vs VED

A strong answer is: ABC prioritizes inventory based on annual consumption value, so it is mainly a financial-control method. VED prioritizes items by operational criticality. I would combine them because a low-value C item can still be Vital, while a high-value A item may not be operationally critical.
